Scaling a decentralized compliance protocol to 30+ exchanges
Set the product strategy for a decentralized, open-source Travel Rule protocol and drove adoption across the crypto exchanges that needed it.
30+ VASP integrations, multi-repo docs platform shipped
The problem
FATF's Travel Rule required crypto exchanges (VASPs) to share sender/receiver information on transfers — but no shared, decentralized standard existed that exchanges could adopt without trusting a central party. Regulation doesn't ship itself: it needed a protocol, a developer experience good enough that exchanges would actually integrate, and a way to keep the whole thing accountable.
The approach
- Set the product vision and roadmap, repositioning the value proposition with the executive team across multiple go-to-market iterations as the regulatory landscape shifted.
- Translated FATF Travel Rule requirements into shippable user stories and sprint plans in direct collaboration with compliance, legal, and engineering.
- Led developer-experience improvements — address proofs, user-signing, multi-trust-anchor support — and built a multi-repo technical documentation platform to make integration self-service.
- Built the risk-metric dashboards that kept the protocol accountable at the operational level, not just the spec level.
The outcome
- 30+ VASP integrations driven primarily through improved developer experience and documentation, not sales effort.
- A documentation platform that became the reference integration path for new exchanges.
- A protocol that stayed decentralized and open-source while still meeting a hard regulatory bar.
