The problem
New users were taking 20+ minutes to get through onboarding — manual document review, no risk-based prioritization, and drop-off at nearly every step: ID upload, liveness check, geo-check, watchlist screening. The compliance team was buried in manual review while user conversion suffered.
The approach
- Diagnosed drop-off at each stage using session analytics and A/B testing, then redesigned the funnel end-to-end around a risk-based model instead of reviewing every user the same way.
- Rebuilt the underlying compliance and operational procedures across AML/CTF, KYC, KYB, KYT, fraud detection, and trade surveillance.
- Selected, contracted, and managed the vendor stack powering the new flow — Chainalysis, Eventus, Jumio, MaxMind, Onfido, Refinitiv (World-Check One), and Very Good Security — negotiating commercial terms and integration scope.
- Built self-serve dashboards so Operations and Support could act on compliance data directly, rather than waiting on ad hoc reporting.
The outcome
- 80% faster time-to-value — onboarding dropped from 20+ minutes to under 5.
- $750K+ in annualized savings, delivered through risk-based prioritization rather than headcount or control cuts.
- Controls and user experience improved together, not at each other's expense — progression rates increased at every step of the funnel.
